This behavior just started on about 4 7941 phones. When you pickup a call or try to make one, user gets nothing until they hit the headset button.
Is this a simple fix on phone? I did swap out phones with one affected user and a working 7941 and that user no longer had a problem. ? RMA?

This could be a mechanical problem with the handset.
Yuo can raise the RMA for other phones as well and get replacement from Cisco.
