Correct way to change a switch in production on stack.

hi, guys i got question, i got a stack switches 3750 but the switch on position 3 is damage, motherboard die, but that switch is not the master master is number 2, i proceed to change with other switches in production, but for some reason when i connected the new switch other switches copy the configuration and erase the current config even my master take the configuration so now all switches on the stack are empty no have configuration,if i understand this switches are hot swappable is not necessary turn off? that is true? if not true i need re-do all work again what is the correct procedure when i need to change switches in production?
